The five dimensions of AI readiness

AI readiness is not a single capability — it is the intersection of five organisational dimensions. Gaps in any one dimension will constrain the others. Assess your current state against each before deciding where to invest first.

Dimension 1: Leadership readiness

Owner: CHRO / CEO Timeline impact: High

AI transformation stalls at the level of leadership commitment. Leaders who are not personally using AI tools cannot credibly lead adoption below them.

  • Leadership team has attended an AI literacy session covering use cases relevant to their functions
  • At least one member of the leadership team uses AI tools regularly in their own work
  • The organisation has a stated position on AI and workforce transformation communicated to all employees
  • There is a named executive sponsor for the AI readiness programme
  • Leadership is able to discuss the business case for AI investment credibly with finance
  • Leaders have been briefed on AI’s workforce planning implications and the reskilling strategy

Dimension 2: Workforce skills foundation

AI amplifies existing skills. Gaps in writing, analysis, communication, and critical thinking will surface faster and more visibly with AI tools than without them.

  • A baseline skills assessment has been conducted for the target AI adoption population
  • Gaps in foundational skills (writing, structured thinking, data interpretation) have been identified and prioritised
  • Foundational skill development is sequenced alongside — not after — AI tool training
  • Role-specific skill requirements for the AI-augmented version of each job have been defined
  • The skills gap analysis is connected to the AI adoption programme design

Dimension 3: AI literacy at the right level

Owner: L&D Timeline impact: High

Different levels of the organisation need different AI literacy. IC-level tool proficiency, manager-level workflow optimisation, and leadership-level strategic understanding are not the same programme.

  • AI literacy curriculum has been differentiated by role level (IC, manager, senior leader)
  • Training covers specific use cases and workflows relevant to each population — not generic AI overview
  • Employees know which AI tools are approved, for which use cases, and what the data privacy boundaries are
  • There is a mechanism for employees to share new AI use cases and receive validation from L&D
  • AI literacy training is connected to practice — employees use tools during training, not just learn about them
  • The programme includes evaluation of AI output quality, not just output generation

Dimension 4: Culture and psychological safety

Employees who fear job loss from AI, or who are not safe to admit they are struggling with new tools, will not adopt AI voluntarily or transparently.

  • The organisation has communicated explicitly about AI’s implications for job security and role change
  • The communication is honest, specific, and regularly updated — not a one-time reassurance message
  • AI wins are celebrated visibly — employees who use AI effectively are recognised
  • Employees who are struggling with AI adoption have a path to support that does not require admitting failure to their manager
  • The culture supports experimentation — there is no punishment for an AI-assisted output that was wrong
  • Manager behaviour models the psychological safety that enables adoption — managers share their own AI struggles as well as successes

Dimension 5: Systems and measurement infrastructure

You cannot manage AI adoption you cannot see. Measurement infrastructure is not a luxury — it is the mechanism that sustains adoption past the initial rollout.

  • Baseline capability and workflow time assessments are conducted before AI training begins
  • Usage tracking is in place at the individual level for the target population
  • Output quality review is part of the programme — not just usage volume
  • Before/after productivity measurement protocol is defined for each AI workflow deployed
  • A prompt library exists, is maintained, and is accessible in the tools employees use daily
  • The programme has a defined ROI reporting mechanism that connects to business KPIs — not just completion rates

90-day action plan

Days 1–30

Diagnose and align

  • Run AI readiness assessment across all five dimensions — identify the two lowest-scoring areas
  • Brief the leadership team on the assessment findings and the proposed 90-day plan
  • Identify the executive sponsor and confirm their commitment level
  • Select the pilot population: one function, 10–30 people, high manager engagement — not the easiest cohort, the most representative one

  • Identify the 3–5 AI workflows that will be the programme focus — highest value, most tractable

  • Draft and get approval for the workforce communication on AI and job security

Days 31–60

Run the pilot sprint

  • Launch the pilot cohort with a live kickoff session — not a deck, a hands-on workflow demo
  • Distribute the prompt library in the team’s daily communication channels
  • Run weekly adoption check-ins — share adoption data with the cohort, not just with L&D
  • Collect 3 productivity wins per week — specific manager, specific workflow, specific time saved
  • Identify and brief the internal champions (top 3–5 adopters) for post-sprint peer support role
  • Address the two most common adoption friction points by day 45
  • Brief the pilot cohort managers separately — give them the accountability talking points and the adoption data
  • Distribute leadership AI communication to the full workforce by day 45

Days 61–90

Measure, report, plan scale

  • Run end-of-pilot workflow time audit — same format, same workflows as baseline
  • Compile before/after productivity comparison for the pilot cohort
  • Publish executive ROI readout with quantified time savings and business impact
  • Run day-90 AI confidence pulse — compare to baseline
  • Conduct retrospective with pilot cohort: what worked, what did not, what to change in scale rollout
  • Design the scale rollout plan using pilot data — which functions next, what timeline
  • Set up the champion network for post-sprint sustainability
  • Re-score the five-dimension AI readiness assessment — compare to day-1 baseline

Days 91+ — Scale

Measurement model

Track progress across three time horizons. Report each to a different audience — the operational data to L&D and programme sponsors, the financial data to finance and the executive team.

Common failure modes to avoid

Technology before people

Deploying AI tools before the capability and accountability infrastructure is in place produces 15–20% adoption and sustained non-use for the rest. Sequence people and culture work before or alongside technology rollout, not after.

Training events, not habit programmes

A one-day AI training session is tool orientation, not capability building. Lasting AI adoption requires repeated practice, accountability structures, and social reinforcement over 4–8 weeks minimum. Design for behaviour change, not knowledge transfer.

Skipping the manager layer

Teams with managers who use AI adopt AI. Teams with managers who don’t, don’t — regardless of what individual contributors learn in training. Manager AI adoption and accountability are the infrastructure for workforce-level adoption. Invest here first.

No financial ROI measurement

Programmes that report completion rates to finance are programmes whose budget is at risk. Build the before/after productivity measurement protocol before the programme launches so you have ROI data — not just activity data — when budget renewal comes.

The communication gap that kills adoption

The single most consistent predictor of voluntary AI non-adoption is employee uncertainty about what AI means for their job security. If employees believe that being good at AI will accelerate their own redundancy, they will not invest in AI adoption. Address this explicitly — not once, not vaguely, but repeatedly and specifically: which roles are changing, how, and what the organisation’s commitment to the affected employees is. Ambiguity creates fear. Clarity creates engagement.
